Attribution Models for SEO: Pick the One That Doesn't Lie
Last-click under-credits SEO. First-click over-credits it. The middle path is more honest than either.
The choice of attribution model is the most consequential decision in your reporting stack, and it's almost always made by accident. Someone clicked through GA4's setup wizard in 2023, accepted the default, and now every quarterly board deck inherits whatever that default happened to be. Most SEO teams have never had the conversation about which model best represents their actual contribution to revenue. They report whatever GA4 hands them, and then defend or apologize for the number depending on how it landed.
That number is almost certainly wrong, in a specific direction. Last-click attribution — the legacy default — systematically under-credits organic search because organic is rarely the last channel in the journey. First-click attribution flips the bias and over-credits SEO for any visitor who later converted from email or paid social. Data-driven attribution promises to split the difference algorithmically but only works above a data volume threshold most properties never hit. The model you pick changes the number on the slide by 30% to 200%, and nothing about the underlying business changed.

What attribution actually decides
Attribution is the rule that allocates credit for a conversion across the channels that touched the user before they converted. Cross-device journeys without a logged-in user are partially invisible. iOS Safari's ITP truncates first-party cookies after seven days, so any journey longer than a week is missing earlier touches.
Within the slice GA4 can see, the attribution model decides who gets the conversion. Last-click gives 100% to the final touch. First-click gives 100% to the initial touch. Linear splits evenly across all touches. Time-decay weights toward recent touches. Position-based gives 40% to first, 40% to last, 20% spread across the middle. Data-driven uses Google's machine-learned weights, which you don't get to inspect.
These aren't equivalent reporting choices. They produce different revenue numbers for the same channel, in the same period, from the same data. The model is the lens, and the lens is opinionated.
Why last-click under-credits SEO
The legacy default — and still the default many self-serve dashboards report — is last-click. It's intuitive: whoever closed the deal gets the credit. For paid search, where the user often converts on the same session as the click, last-click roughly tracks economic reality. For SEO, it does not.
Organic search is overwhelmingly a discovery channel. A user finds your blog post via Google, reads it, leaves, gets retargeted by Meta a week later, clicks the ad, and converts. Last-click hands 100% of that conversion to paid social. The SEO team that produced the article, ranked it, and won the user's initial attention shows up with zero credit on the dashboard.
The structural bias is large. On B2B SaaS properties with multi-week consideration cycles, internal analyses routinely show organic traffic appearing in 50-70% of converting journeys but receiving last-click credit on only 15-25% of them. Ecommerce shows the same pattern at a smaller magnitude — organic introduces the brand, the user comes back via direct or branded paid search, and the closing channel takes the win.
The reporting consequence: when SEO budget is being defended in a CFO conversation against paid channels reporting last-click numbers, SEO loses a fight it should be winning. The work is real. The credit is captured by whoever is sitting at the bottom of the funnel.
Why first-click over-credits SEO (in a different way)
The temptation, once you spot the last-click problem, is to flip to first-click. Now SEO gets credit for originating the journey, which feels closer to truth. It also produces SEO numbers that are roughly 2-3x higher than last-click, which makes the next budget conversation a lot easier.
The problem is that first-click over-corrects. A user who clicked an organic result two months ago, didn't engage, and then converted via a paid search ad after seeing it three times will get credited entirely to organic. The brand-search ad, the retargeting display, the email nurture sequence — all show zero. SEO claims a conversion it did not, in any meaningful sense, drive.
The asymmetry is worth dwelling on. Last-click hides the discovery work SEO does. First-click hides the closing work every other channel does. Both are wrong, in opposite directions, by similar magnitudes. Reporting from either model means apologizing or over-claiming somewhere down the line.
The pattern this produces in SEO teams is recognizable: the team uses first-click in the SEO-only dashboard, last-click on the company-wide dashboard, and nobody ever reconciles the two. Internal stakeholders learn to ignore the SEO numbers because they never tie to anything.
Data-driven attribution: powerful when you qualify
Google made data-driven attribution (DDA) the GA4 default in May 2023, and it sounds like the answer. Instead of a hand-coded rule, DDA uses a Shapley-value-inspired model trained on your property's actual conversion paths. It learns that for your business, organic search at position 3 in a 5-touch journey is worth 22%, branded paid at position 5 is worth 31%, and so on. The weights come from data, not from a wizard's opinion.
When DDA works, it's the most honest model available. It captures channel interactions: organic + paid social converts better than either alone, and DDA gives both their share. It adapts as your channel mix changes. It's the model Google uses internally for Google Ads bidding optimization.
The catch is the data threshold. GA4's DDA requires roughly 3,000 conversions and 300 conversion paths in the past 30 days to produce stable weights. The exact numbers Google publishes shift, but the order of magnitude doesn't. Below threshold, GA4 silently falls back to a simplified model — which means the "data-driven" label on your report is sometimes a lie. Properties with 50-200 conversions per month — most B2B SaaS, most niche ecommerce, most service businesses — never qualify and never know they don't.
Two more issues. First, DDA is opaque. Google won't tell you the weights it computed. You can't audit it, you can't explain it to a CFO, and you can't reproduce it outside GA4. Second, DDA is only as good as the touchpoint data it has, which loops back to the cookie-loss problem above. The summary judgment: use DDA when you qualify and your reporting audience accepts black-box models. Don't use it as your only model — keep a deterministic model alongside it for sanity checks.
The case for position-based attribution
Position-based attribution (sometimes called U-shaped) gives 40% to the first touch, 40% to the last, and splits the remaining 20% evenly across middle touches. It's a hand-coded rule, like last-click, but it's a rule that recognizes both ends of the journey matter most.
For SEO, this is the model that maps closest to economic reality. The first touch is the work of getting found — keyword research, content production, technical SEO, link building. The last touch is the work of closing — which, for organic, is often a branded search or a returning visit. Both are legitimate, both are hard, and both deserve credit. The middle touches are the journey that already happened, and they get a share, just a smaller one.
Position-based attribution gives SEO numbers that are roughly 2x last-click and roughly 0.6x first-click. The number is more defensible than either extreme because the rule is transparent. You can explain to your CFO exactly what a 40/20/40 split means. You can reproduce it in any analytics tool, including in raw BigQuery exports. You can audit it.
There's a more subtle benefit. Because position-based gives middle touches some credit, it's the only deterministic model that values mid-funnel SEO assets — the comparison post that the user reads in week three of a six-week consideration cycle, the integration page they land on once. Last-click ignores them; first-click ignores them; position-based at least gives them 5-10% of the credit, which over a year is a real revenue number to point at.
The argument against position-based is that the 40/20/40 split is arbitrary. It is. So is the 50/50 split or the linear split. Every deterministic model is arbitrary; the question is whether the arbitrary rule maps to reality. For SEO, 40/20/40 maps better than 100/0 in either direction.
Reconciling models for honest reporting
The team that gets attribution right runs more than one model and reconciles them. Pick a primary model — likely position-based for SEO-led properties or DDA if you qualify — and use it for the headline number. Run last-click as the conservative floor and first-click as the optimistic ceiling. The three numbers together tell a story; any one of them in isolation is a single answer to a question with no single answer.
Specific reporting moves:
- Show the range. "Organic search drove between $X (last-click) and $Y (first-click) in conversions, with $Z (position-based) as the most likely allocation." This is more honest than picking one number, and CFOs respect ranges over false precision.
- Annotate the assumption. Every dashboard that reports attributed revenue should name the model on the chart. If you switch models, mark the date.
- Reconcile to the company dashboard. If the company-wide dashboard reports last-click and the SEO dashboard reports position-based, total attributed revenue across channels won't add up the same way. Document the gap explicitly so it doesn't surprise anyone in a meeting.
- Track journey length. A 7-day average journey behaves differently from a 60-day one. If your average journey lengthens — common as you grow into mid-market — the gap between attribution models widens. Watch the trend, not just the level.

What to set up in GA4 today
GA4's attribution settings live under Admin → Property → Attribution settings. Two controls matter:
- Reporting attribution model. This sets what most reports show by default. For SEO-heavy properties, leave DDA on if you qualify; otherwise switch to a position-based or first-click model and document the choice.
- Conversion lookback window. Default is 30 days for acquisition events, 90 for the rest. For longer-cycle B2B sales, push the acquisition window to 90 days. For ecommerce with same-week journeys, 30 days is fine.

Where attribution stops being useful
A final reality check. Attribution models allocate credit within the touchpoints GA4 can see. They don't capture the brand-equity effect of someone reading three of your articles, never converting on the site, and recommending your product to a colleague who buys via direct traffic next year. They don't capture content that ranks well, gets cited in AI Overviews, and produces zero clicks but real awareness. They don't capture offline conversions unless you push them back via Measurement Protocol or Enhanced Conversions.
For a meaningful chunk of SEO value — particularly the brand-building, awareness, and AI-citation slices — no attribution model captures the contribution. Pretending otherwise produces clean dashboards and bad strategy. Pair your attributed-revenue reporting with directional brand and visibility metrics — share of voice, branded search trend, AI-citation rate — and treat them as a complementary lens. You're triangulating, not measuring.
That's the honest version of attribution. The model on your dashboard is one of three or four lenses on a partially observed reality. Pick the lens deliberately, document the choice, and stop pretending any single number is the truth.

Should I switch from last-click to position-based today?
Probably yes, with a documented transition. Run both in parallel for one quarter, document the percentage shift in attributed revenue per channel, and brief stakeholders before switching the headline number. Stakeholders react badly to dashboard numbers changing without explanation; they react fine to a deliberate methodology upgrade with a one-page summary.
Does GA4 let me set attribution per conversion event?
Not directly. The reporting attribution model is property-wide. You can build a custom Exploration with a different lookback or different model for specific events, but the default reports all use the property setting.
